Symptom Identification — Zone Fails to Activate, Controller Shows Run But No Water

A sprinkler zone that will not turn on is one of the most common irrigation failures because the symptom hides several distinct root causes behind one observation. The user-visible signature is: the controller says the zone is running, the display counts down correctly, no error or fault is reported — but no water comes out of any head in that zone. A second related signature is partial failure: the solenoid clicks audibly at the valve box, the heads still do not pop up, and the only outward sign of trouble is the silence where the spray pattern should be. A third signature is intermittent: the zone works on the first run of the day, fails on the second or third, and may self-recover later — a thermal-sensitive solenoid or a marginal wiring splice typically produces this pattern. The diagnostic below distinguishes all three signatures from each other and points to a specific root cause for each. Electrical vs Mechanical vs Hydraulic Triage — The Three-Bucket Failure Map

Every sprinkler-zone failure falls into exactly one of three failure buckets, and isolating the bucket before any repair is the difference between a two-minute fix (solenoid swap) and a four-hour fix (full splice rebuild). Bucket 1 — Electrical failures: the controller cannot deliver 24 VAC to the solenoid, OR the field wires cannot carry that 24 VAC to the valve. Symptoms: silent valve (no click), no voltage at the solenoid, no LED activity on the controller when the zone is activated. Root causes: controller output module failure, blown fuse on the controller, corroded splice in the field wire, rodent-chewed wire, broken wire at a fitting, water in a splice box, or terminal screw backed off at the controller. Bucket 2 — Solenoid and diaphragm failures: the controller is delivering 24 VAC correctly but the valve cannot use it to open. Symptoms: audible click at the valve, solenoid resistance out of spec, valve stays closed even when energized, or valve opens briefly and chatters. Root causes: failed solenoid coil (open or shorted), clogged solenoid bleed port, torn or stiffened diaphragm, debris lodged under the diaphragm, mineral scale on the valve seat. Bucket 3 — Hydraulic and supply-side failures: the valve is opening but insufficient water reaches the heads. Symptoms: heads barely pop up, partial coverage, more failure at the far end of the lateral than at the near end, low dynamic pressure compared to baseline. Root causes: closed master valve, partially closed zone supply valve, clogged master valve filter, failed pressure regulator, air-bound valve, supply side leak before the zone valve. The diagnostic sequence below establishes the bucket before any repair so the right repair is done — fixing wiring when the actual cause is a torn diaphragm costs an extra hour and produces no result.

Wiring Check — Field Wire Continuity and Common Splice Failures

Field-wire continuity is the cheapest diagnostic and should be done FIRST, before any solenoid or valve work. With the controller OFF, walk to the affected zone’s valve box and disconnect the two solenoid wires from the field-wire lead that runs back to the controller. Use a multimeter on the resistance (Ω) setting. Step 1 — read the loop resistance from the controller end. Disconnect the same two field wires at the controller terminal block. Measure resistance between the two wires at the controller end — for a residential irrigation system with 14- or 18-gauge direct-burial wire, the loop resistance from controller to valve and back should be under 5 Ω. A reading above 20 Ω means a marginal splice or a partially broken wire; a reading above 50 Ω or an open (OL) means a hard break somewhere in the run. Step 2 — measure each wire to ground. With the wires disconnected at both ends, measure resistance between each wire and a known ground (a copper stake driven into moist soil is good). A reading under 100 kΩ means current is leaking to ground somewhere — usually through water in a splice box or a nick in the wire’s insulation that sits in wet soil. Step 3 — walk the wire run while measuring. If the loop resistance is high but not infinite, walk the visible portion of the wire run while someone watches the meter. A change in reading as the wire is flexed pinpoints a marginal splice or a fatigued copper conductor. Common splice failure modes: (a) the original installer used standard wire nuts instead of direct-burial gel-filled connectors and water has migrated into the splice; (b) a cinch connector was crimped with pliers instead of a ratchet tool and the connection is high-resistance; (c) a rodent chewed the insulation and the wire is corroding underground.

Solenoid Continuity Test — Measuring Resistance and Interpreting Open/Short

The solenoid is a coil of wire wound around a magnetic plunger. A healthy coil reads 20–60 Ω on a multimeter; an open coil (broken winding) reads OL (over limit, infinite); a shorted coil (shorted turn or insulation breakdown) reads below 5 Ω or zero. With the controller OFF and the field wires disconnected from the solenoid terminals at the valve, measure resistance across the two solenoid terminals. (a) 20–60 Ω reading: the solenoid coil is healthy. The fault is upstream (wiring, controller) or downstream (diaphragm, port clog, supply). Move to the next test; do not replace a good solenoid. (b) OL (open) reading: the coil winding is broken — replace the solenoid. A universal 24 VAC solenoid with the right thread pattern and electrical connector will fit most residential valves; verify the manufacturer compatibility in the repair guide. (c) Below 5 Ω reading: the coil is shorted — replace the solenoid. A shorted coil may also blow the controller’s fuse; if the controller’s zone fuse was already replaced before the diagnostic, the same short may blow the new fuse. Replace the solenoid BEFORE replacing any fuse so the cause is removed. (d) Reading drifts during measurement: thermal-sensitive coil — the coil has marginal insulation and may fail when warm. Replace the solenoid. Bonus diagnostic: with the solenoid reconnected and the zone activated at the controller, touch the solenoid body. A healthy solenoid is mildly warm after 2–3 minutes of continuous activation; a hot solenoid (untouchable) is shorted-turning internally and must be replaced even if the resistance measurement was borderline.

Valve Manual Bleed Test — When Manual Opens But Automatic Fails

The manual bleed test is the single most informative three-second test in this entire diagnostic. Every residential irrigation valve has a manual bleed — either a small knurled knob, a slotted screw, or a quarter-turn lever on top of the valve. With the zone OFF at the controller, turn the bleed 1/4 to 1/2 turn counter-clockwise (or pull the lever up). Three outcomes are possible, and each maps to a specific bucket: Outcome 1 — water flows freely from the bleed. The valve body is intact, the diaphragm is sealing correctly, the seat is clean, and the supply pressure is sufficient. The fault is electrical — continue with the wiring check and the solenoid continuity test above. Outcome 2 — water does not flow, or only a trickle. The supply is not reaching the valve — close manual isolation valves upstream one at a time to find which one is closed, then check the master valve and the supply-side filter. The fault is hydraulic and possibly Bucket 3 (supply-side failure). Outcome 3 — water flows, but the diaphragm is sluggish and the valve does not open crisply. The diaphragm is stiffened (typical of valves over 10 years old or exposed to UV) or debris is lodged under the diaphragm seat. Close the bleed, disconnect the solenoid wires, and prepare for diaphragm service (see Repair 4). The critical distinction is the comparison between manual operation and automatic operation: if manual opens cleanly but automatic does not, the valve is mechanically OK and the fault is electrical (Bucket 1 or solenoid). If both manual AND automatic fail to deliver water, the fault is mechanical or hydraulic (Bucket 2 or 3).

Controller Output Voltage Verification — Reading VAC at the Terminal

The controller output voltage test verifies that the controller is delivering the 24 VAC needed to operate the solenoid. With the controller ON and the affected zone activated, set a multimeter to the VAC setting and measure between the affected zone’s terminal screw and the COMMON terminal screw. (a) 24–28 VAC reading: the controller is healthy. The fault is downstream (wiring or solenoid). (b) 0 VAC reading with the zone active: zone fuse blown, zone output module failed, or controller programming bug. Check the controller’s fuse — most residential controllers have a user-replaceable 1–2 A fuse on the output board. A blown fuse is a SYMPTOM of a downstream short (water in a splice, shorted solenoid, rodent-chewed wire touching a grounded metal stake), not the fault itself. Resolve the downstream short first, then replace the fuse. (c) 5–10 VAC reading (low voltage): the controller power supply is failing or the secondary winding is damaged. Often the symptom of a controller that has been in service for over 8 years or that has been exposed to a power surge. Replace the controller or the output module. (d) Reading fluctuates wildly while the zone is activated: low-capacity transformer feeding too many valves simultaneously, OR a half-failed triac on the output board. Run one zone at a time and check whether the symptoms clear; if so, the controller is undersized for the system’s simultaneous-zone count.

Diaphragm and Solenoid Port Inspection — Mechanical Failures Inside the Valve

If the solenoid checks good and the wiring checks good, the next bucket is the mechanical internals of the valve. Two failure points are common: the diaphragm and the solenoid port. Diaphragm inspection: shut off the irrigation master valve and bleed pressure by activating then deactivating the affected zone; remove the bonnet screws (typically 4–6 screws on a residential valve) and lift off the valve bonnet; remove the diaphragm assembly. Inspect (a) the diaphragm face and edge for cracks, tears, holes, or visible stiffness; (b) the small bleed hole at the center of the diaphragm — it should be a clean round hole about 1–2 mm in diameter, fully open; (c) the spring under the diaphragm — it should return to full free length when released and should not be corroded. A stiffened diaphragm (typical of valves older than 10 years) will crack visibly when folded. A clogged or enlarged bleed hole indicates the diaphragm has been over-pressurized. Solenoid port inspection: with the solenoid removed (unscrew counter-clockwise ~3/4 turn), look at the small metal port on the valve body where the solenoid seats. The port is what the solenoid plunger uncovers when energized to bleed pressure from the top of the diaphragm chamber. If the port is clogged with sand, mineral scale, or debris, the valve cannot open even when the solenoid fires correctly. Clear the port with a toothpick or a fine wire; do NOT use a metal drill bit that could enlarge the port and change the flow characteristic.

Multi-Zone Comparative Test — Is the Failure Local or Shared?

Before any repair, confirm whether the failure is local to ONE zone or shared across MULTIPLE zones on the same controller. The comparative test is a 60-second process that prevents wasted repair effort. Step 1 — activate a second zone from the controller and listen for the click, then watch for water at the heads. Step 2 — activate a third zone. Step 3 — activate a fourth zone. Outcome A — every other zone works normally: the failure is local to the single zone. Proceed with the solenoid, wiring, and valve-repair steps below. Outcome B — every other zone ALSO fails to turn on: the failure is shared — most likely the controller’s master output (often a fuse or a common wire break) or the supply-side master valve. Investigate the controller output board FIRST before any valve repair. Outcome C — some other zones fail but not all: the failure is on a shared wire run (a common wire break or a common splice failure) — the affected zones probably share a wire path or a common splice, even though they are on different terminal screws. Use the wiring continuity test to localize the break to the shared portion of the run before any excavation or repair.
